Truck late. Loading dock wasn\u2019t available. One guy was a no-show.\u201d<br>\nManager: \u201cAnything we could have done to prevent these problems?\u201d<br>\nForeman: \u201cNot really. <i>That\u2019s just construction<\/i>.\u201d<\/p>\n<\/div>\n\n\n\n<div class=\"wp-block-column is-layout-flow wp-block-column-is-layout-flow\">\n<figure class=\"wp-block-image size-full\"><img loading=\"lazy\" decoding=\"async\" width=\"1000\" height=\"732\" src=\"https:\/\/scaffoldingsolutions.com\/wp-content\/uploads\/2023\/02\/IMG_0753LINKEDIN-2-jpg.webp\" alt=\"Scaffolding Solutions Washington DC Project\" class=\"wp-image-3533\" srcset=\"https:\/\/www.scaffoldingsolutions.com\/wp-content\/uploads\/2023\/02\/IMG_0753LINKEDIN-2-jpg.webp 1000w, https:\/\/www.scaffoldingsolutions.com\/wp-content\/uploads\/2023\/02\/IMG_0753LINKEDIN-2-300x220.webp 300w, https:\/\/www.scaffoldingsolutions.com\/wp-content\/uploads\/2023\/02\/IMG_0753LINKEDIN-2-768x562.webp 768w\" sizes=\"auto, (max-width: 1000px) 100vw, 1000px\" \/><\/figure>\n<\/div>\n<\/div>\n\n\n\n<p>Stepping out of Manufacturing into the Construction World a few years ago, it struck me how much more chaotic the day-to-day operations were in the field compared to the shop.\u00a0 Job outcomes were more unpredictable.\u00a0 Daily or weekly schedules were frequently disrupted for a variety of reasons:\u00a0 not enough material; quality issues; labor shortfalls, unexpected job interruptions\u2026and so on.\u00a0 Field Supervisors spent a large amount of their time dealing with \u201chiccups\u201d and resolving issues.\u00a0 They rarely had time to look beyond today\u2019s challenges.\u00a0\u00a0<\/p>\n<p>Field Supervision was also different than Shop Supervision.\u00a0 Foremen and Field Supervisors were usually promoted based on their ability to \u201cget things done\u201d <b><i>despite<\/i><\/b> unplanned problems that came up in the field.\u00a0 They were great at getting results, <b><i>regardless<\/i><\/b> of the roadblocks they faced.\u00a0 As long as the overall job budget and schedule was met (with zero safety incidents), the supervisor was considered successful.\u00a0 But how much unrealized potential was left on the table?<\/p>\n<p>Shop Supervisors by contrast tended to be promoted based on their ability to drive sustainable Process Improvement.\u00a0 Their performance was measured based on improving Throughput, Productivity and Quality, Safety and other KPI\u2019s.\u00a0 Yes, the overall bottom line mattered too: job profit, schedule, safety\u2026but those broader goals were almost secondary to meeting the more tangible, measurable daily metrics.\u00a0<\/p>\n<p>In manufacturing we mobilized small teams to observe and evaluate processes.\u00a0 We broke down larger processes into smaller steps and looked for ways to shave minutes of the cycle time, reduce waste and improve quality.\u00a0 Incremental innovation in the production process often added up to big gains in throughput and quality.\u00a0 We called it \u201cContinuous Improvement\u201d or \u201cLEAN\u201d.\u00a0\u00a0<\/p>\n<p>In the field, however, I noticed very little Continuous Improvement occurring. I saw waste everywhere I looked: oversupply, down-time, quality issues, etc.\u00a0 Few others seemed to notice and\/or didn\u2019t have time to deal with the issues.\u00a0 \u201cRoot-cause\u201d analysis was rarely performed to figure out <b><i>why<\/i><\/b> the problems were happening in the first place.\u00a0 Supervisors appeared to be unusually busy all the time, reacting and solving problems on the fly, phones glued to their ears.\u00a0 They put their heads down, resolved issues and got the job done &#8211; obstacles or not.\u00a0 Once the issue was resolved, they moved on and rarely looked back.\u00a0<\/p>\n<h2><b>Asking Questions<\/b><\/h2>\n<p>We wanted to break out of this endless cycle of reacting to issues, but how?\u00a0 Could we leverage <b>innovation<\/b> to reduce <b>chaos<\/b> and to drive process improvement?\u00a0\u00a0<\/p>\n<p>We dug deeper into our issues.\u00a0 We collected data to measure how well (or how poorly) we were performing across a wide range of areas.\u00a0 We asked ourselves very specific questions:<\/p>\n<ul>\n<li>Why did we miss 10% of our labor targets?<\/li>\n<li>Why were 7% of our deliveries late?<\/li>\n<li>Why did we send 3% defective material into the field?<\/li>\n<li>Why is there 14% worker downtime?<\/li>\n<\/ul>\n<p>We sought feedback from our entire Team:\u00a0 Sales. Project Management. Logistics. Trucking.\u00a0 Field.\u00a0 Purchasing.\u00a0 We conducted observations to observe these issues occurring in real time.\u00a0\u00a0<\/p>\n<p>At first, we ran into roadblocks.\u00a0 Some were reluctant to share problems for fear of retribution or blame.\u00a0 Problems were not openly discussed.\u00a0 To move forward we first had to look inward.\u00a0 We needed to strengthen trust between management and labor.<\/p>\n<p>We let our teams know this was a zero-judgment, no-blame zone \u2013 and we meant it.\u00a0 We explained what we were doing and how it would benefit them.\u00a0 Eventually people came around and started sharing information.\u00a0 Trust grew. This in turn opened the door to challenging the status quo.<\/p>\n\n\n\n<div class=\"wp-block-columns is-layout-flex wp-container-core-columns-is-layout-9d6595d7 wp-block-columns-is-layout-flex\">\n<div class=\"wp-block-column is-layout-flow wp-block-column-is-layout-flow\">\n<h2><b>Seeking Answers<\/b><\/h2>\n<p>We gathered into small groups and challenged ourselves to throw out the old playbook and re-imagine our processes.\u00a0 No solutions were off the table.\u00a0 Sometimes one idea would lead us down unexpected pathways.\u00a0 New opportunities emerged in ways we hadn\u2019t considered.\u00a0<\/p>\n<p>We examined each step of a process and looked at how we might re-arrange it, change it or improve it.\u00a0 We identified obstacles to our new ideas and found ways to overcome them.\u00a0 To get to the root cause of an issue we often had to ask \u201cWhy\u201d multiple times to get the real answer.\u00a0\u00a0<\/p>\n<p>We didn\u2019t try to hit home runs.\u00a0 We kept the scope and time commitments small.\u00a0 A 2% improvement in one process might seem insignificant &#8211; but multiply that by 10 smaller, incremental innovations and you begin to realize a much larger impact.\u00a0<\/p>\n<\/div>\n\n\n\n<div class=\"wp-block-column is-layout-flow wp-block-column-is-layout-flow\">\n<figure class=\"wp-block-image size-full\"><img loading=\"lazy\" decoding=\"async\" width=\"700\" height=\"683\" src=\"https:\/\/scaffoldingsolutions.com\/wp-content\/uploads\/2023\/02\/Womens-Center-Scaffolding-Project.png\" alt=\"Women's Center Scaffolding Project\" class=\"wp-image-3536\" srcset=\"https:\/\/www.scaffoldingsolutions.com\/wp-content\/uploads\/2023\/02\/Womens-Center-Scaffolding-Project.png 700w, https:\/\/www.scaffoldingsolutions.com\/wp-content\/uploads\/2023\/02\/Womens-Center-Scaffolding-Project-300x293.png 300w\" sizes=\"auto, (max-width: 700px) 100vw, 700px\" \/><\/figure>\n<\/div>\n<\/div>\n\n\n\n<h2><b>Testing Hypotheses<\/b><\/h2>\n<p>Seeing is believing.\u00a0 To demonstrate proof of concept, we tested our ideas at our scaffold yard or in the field.\u00a0 We brought in our key field personnel to help us out.\u00a0 We conducted time trials and recorded data.\u00a0 We modified the process steps if we needed to.\u00a0 In our \u201claboratory\u201d we challenged the way things \u201chave always been done\u201d, scrapping ideas that did not work.\u00a0 Often one test might lead us to 2 or 3 other ideas that we hadn\u2019t considered before.\u00a0 Those who doubted the new processes and ideas could work were able to see them in action.\u00a0 Leaders emerged.\u00a0\u00a0<\/p>\n<h2><b>Did it Work?<\/b><\/h2>\n<p>We quickly started noticing tangible benefits of our Incremental Innovations.\u00a0 Across the board, our Key Performance Indicators improved: Delivery, Quality, Cost, Safety.\u00a0 On-time delivery virtually 100%.\u00a0 Defective material nearly non-existent.\u00a0 Labor targets routinely crushed.\u00a0 Project timelines rarely missed.<\/p>\n<p>Once the process started working, our supervisors began getting much fewer \u201ccrisis\u201d phone calls for unplanned field problems.\u00a0 No more phones \u201cglued\u201d to their ears.\u00a0 This gave them more time to look ahead, strategize and plan\u2026solving problems <b><i>before<\/i><\/b> they became actual problems.\u00a0 They became <b><i>Proactive versus Reactive<\/i><\/b>.\u00a0<\/p>\n<p>Employee engagement grew.\u00a0 Workers were able to use their own creativity and imagination to favorably impact their jobs.<\/p>\n<p>One day early on in our journey my Operations Manager said to me, \u201cSteve, My phone hasn\u2019t been ringing today\u2026I\u2019m not sure what to do!\u201d\u00a0 I just laughed and said, \u201cThat\u2019s what\u2019s supposed to happen!\u00a0 Now let\u2019s get to work on the next thing.\u201d<\/p>\n<h2><b>Conclusion<\/b><\/h2>\n<p>Innovation does not only refer to some new technology, expensive equipment or the \u201clatest greatest\u201d software.\u00a0 Incremental Innovation harnesses the power of your own people \u2013 working together to ask questions and find answers.\u00a0 It yields measurable results quickly, increases worker engagement and<\/p>\n<p>identifies future leaders.\u00a0 Management needs to make it a priority and stay involved.\u00a0 Keep your innovations incremental at first to gain momentum and then never look back. Stick with it.\u00a0 This process requires direct management support, coaching and involvement.
